Why Everything Still Runs Through You
The bottleneck is rarely about control. It is about design.
In the early years, being the center was the right structure. You held the standards, made the calls, and the business worked because you were close to everything. That closeness built what you have.
The problem comes later. The business grows, the volume increases, and the same structure that built the company now limits it. Nothing was designed to operate without you, because in the beginning it did not need to. This is not a discipline gap. It is a design gap.
What looks like a people problem is usually a clarity problem. The team defaults to you because the system has not told them where decisions actually live.
What the Fix Looks Like
The work is to move decisions out of your head and into the system.
Start with the decisions that interrupt you most. For each one, define who owns it, what good looks like, and the boundary where it escalates to you. Write it down. A decision that lives only in your judgment can never be delegated. A decision with a defined standard can.
Then protect the standard. Delegation breaks down when founders hand off the task but keep changing the rules. Give the team a clear target and let them reach it their way. Your role shifts from making every call to designing how calls get made.
This is slow at first. It will feel faster to just answer the question. That instinct is the bottleneck protecting itself.
What Changes
When decisions have a home, the business stops waiting on you. The team moves with confidence because the standard is clear. Your time returns to the work only you can do — direction, vision, and the next phase of expansion.
